The founder who can commercialise a decade of lab research is rarely the same person who knows how to run a 40-person organisation without breaking it. That gap is where Irish knowledge transfer ventures are quietly getting into trouble.
There are now 2,500 people employed across Irish research spin-outs, according to Knowledge Transfer Ireland's own figures. That is roughly the population of Ennistymon, Co. Clare, all drawing salaries from companies that did not exist when their founders were still writing PhD theses. The number is worth celebrating. The leadership problem sitting underneath it is worth examining.
The temptation is to treat headcount growth as the proof that everything is working. It is not. Headcount is a cost centre until your systems can carry it. When a spin-out moves from eight people to 35 in eighteen months, the founder who wrote the original patent is suddenly managing HR disputes, board expectations, a Series A covenant, and a senior scientist who is threatening to leave because nobody told her the strategy had changed. The science did not get harder. The organisation did.
The Founder Trap
Entrepreneur versus employee is the oldest binary in business, but inside a research spin-out it takes a specific and damaging form. The founder is a producer, trained to generate knowledge. The team around them are also producers, trained in exactly the same way. Nobody in that room started their career learning how to delegate, run a one-to-one, or fire someone with dignity. They started it learning how to be right.
Being right is an asset in a lab. In a scaling organisation, insisting on being right is a liability. It creates bottlenecks at the top, which is the resilience trap that catches Irish leaders most often: the founder mistakes their own willingness to keep working for an actual strategy.

Three Stages That Cannot Be Skipped
Sustainable leadership in a scaling research spin-out follows a clear sequence. The order matters because each stage builds the load-bearing capacity for the next.
Stage 1: Document the decisions you make every day. Before a founder can hand anything over, they need to know what they are actually handing over. Most cannot list it. Spend two weeks writing down every decision made before lunch. You will find 30 things you never consciously decided to own.
Stage 2: Separate decisions by reversibility. Some calls can be undone in an afternoon. Others take six months to unwind. Irreversible decisions stay with the founder or the board. What the Ecosystem Is Not Telling Founders
Ireland's innovation ecosystem is genuinely world-class at moving research from the lab to the market. Enterprise Ireland, Knowledge Transfer Ireland, and the university technology transfer offices have built real pipeline. The gap is in what happens after the A round closes and the headcount doubles.
The honest answer is that operational leadership is not what the ecosystem was designed to teach. It teaches commercialisation, IP strategy, and investor readiness. Those are the right things to teach at the right time. But a founder at 35 employees faces a different set of problems than a founder at eight, and the support structures have not fully caught up.
The practical consequence is founders learning by attrition. They lose a senior hire they should have kept. They hold on to a hire they should have moved on from. They build a culture by accident, shaped by their own worst habits under pressure, rather than by design. The cost of that is not just an HR problem. It shows up in the accounts, in missed product timelines, and in the quiet exodus of good scientists who find the chaos intolerable.
Demand Creates Sustainability, Discounting Destroys It
There is a version of this problem that plays out on the commercial side too. Spin-outs with genuine IP and genuine demand sometimes panic during a slow quarter and start cutting prices to close deals. Cheap is not a strategy. It attracts customers who will leave the moment someone else goes cheaper, and it trains the market to wait for discounts. A spin-out sitting on genuinely scarce, defensible knowledge has a scarcity asset. Treating it like a commodity is a leadership failure as much as a commercial one.
The same logic applies internally. You cannot build a team that performs to a high standard if you signal, through your own behaviour, that corners are acceptable. The standard the leader walks past is the standard the organisation accepts.
The Turn
The 2,500 people now working in Irish spin-outs did not get there because their founders had perfect management instincts. They got there because the underlying science was strong enough to generate enough revenue to hire the next person, and the next. That is a genuine achievement. The question now is whether the founders leading those companies build the organisational infrastructure to protect it, or whether they keep carrying the whole thing on their own shoulders until something tears.
The science is already proven. The leadership model is still being built. That is not a criticism. It is the work.
